Outbound systems
A pipeline you can count, month by month.
Agency revenue swings when new clients depend on referrals. Outbound turns that into a measurable funnel: emails sent, replies, calls, closes.
| Question | Referrals only | Written outbound system |
|---|---|---|
| Where do new calls come from? | Whoever remembers you. | Sequences you send on a schedule. |
| Can you forecast a month? | Not really. | Yes, from your own reply and close rates. See section 04. |
| Who runs it? | The founder. | Playbooks that can be handed to an assistant. |
| What can go wrong? | A quiet month. | Poor deliverability, weak lists. The checklist covers both. |
What the outbound package contains
- Multi-touch email and LinkedIn swipe files.
- An inbox deliverability checklist, for secondary domains and warm-up.
- An objection handling playbook.
- Lead sourcing and scoring SOPs.
Deliverability rules, checked 2026-10
Sources: Google sender guidelines, Yahoo sender best practices, FTC CAN-SPAM compliance guide, all read 2026-10-13. Rules change; the playbook is reviewed quarterly and next due 2027-01.
| Provider | Rule |
|---|---|
| Gmail, all senders | SPF or DKIM, valid reverse DNS, TLS, correctly formatted messages, and a spam complaint rate under 0.3%. |
| Gmail, 5,000+ a day | SPF, DKIM and DMARC, with the From domain aligned. One-click unsubscribe plus a visible link on marketing mail. |
| Yahoo, all senders | SPF or DKIM, valid forward and reverse DNS, spam rate under 0.3%. |
| Yahoo, bulk senders | SPF and DKIM, DMARC passing and aligned, one-click unsubscribe honoured within 2 days. |
| Outlook.com consumer | Similar requirements for high-volume senders were announced from 2025-05-05. This detail needs confirming against Microsoft's own page before you rely on it. |
Sending fewer than 5,000 a day does not exempt you from the all-sender rules. Authenticate every sending domain.
| Headers | Accurate From, To and routing information. |
|---|---|
| Subject | No deceptive subject lines. |
| Identify as an ad | Say clearly that the message is an advertisement. |
| Postal address | Include a valid physical postal address for your business. |
| Opt-out | A clear way to opt out, honoured within 10 business days. Business-to-business email is not exempt. |
Outreach outside the United States may fall under other laws. This is a summary, not legal advice.
The playbooks assume common low-cost tools such as Instantly or Smartlead, Google Workspace or Outlook on secondary domains, and Apollo or LinkedIn Sales Navigator. You supply the accounts.

Contracts and SOWs
Templates for the paperwork behind a retainer.
Three documents most agencies need before work starts.
| Document | What it is for |
|---|---|
| Master Services Agreement | The standing terms between you and a client: scope, payment, term, ownership, liability, governing law. |
| Milestone SOW | One project or retainer period: deliverables, dates, fees tied to milestones. |
| Non-Disclosure Agreement | Protects what each side shares before and during the work. |

How these defaults were chosen
Defaults sit inside the ranges that published sources report. All of these are vendor or agency figures with different definitions, so treat them as a spread, not a benchmark. Checked 2026-10-13. Replace every value with your own data.
| Input | Default | Range reported | Source |
|---|---|---|---|
| Reply rate | 2% | 0.45% to 3.43% | Woodpecker, 3.43% across 20M+ emails (quoted by lemlist, updated 2026-09-28). Belkins, 0.45% on 7.5M emails sent in 2025, unique replies without auto-replies (seen second-hand). |
| Reply to call | 20% | 15% to 30% | Oppora, as seen in search results. Directional only. |
| Call to close | 10% | 3% to 25% | Oppora, 3% to 8%. Reachoutly and LeadHaste, 15% to 25% (assumed figures). The spread is wide. |
| Churn per month | 4% | 1.6% to 5% | Focus Digital dataset, 1.6% a month for retainer agencies. Seven Figure Agency, up to 3% a month. The 4% default is our own choice for a small studio on $1,500 to $5,000 retainers. |
How it is computed: replies = emails x reply rate; calls = replies x reply-to-call; closed = calls x call-to-close. Each month, churn is applied to the clients carried in, then that month's new clients are added and billed a full month. Clients are shown as fractions because the rates are averages.
